Product quality does not guarantee delivery quality.

A 20 cm loading gap created a two-month supply chain dispute. The products passed quality requirements. The execution failed after production.

The situation

The products passed inspection. The shipment still failed.

A U.S. refrigeration equipment distributor received a shipment of glass doors with transportation damage. Around 40 cartons out of 280 showed varying degrees of damage after arrival.

The factory believed the products had passed inspection. The customer believed the factory should take responsibility. For two months, both sides argued over who was at fault.

The direct product loss was limited. The real loss was delayed customer deliveries, replacement shipments, management time and declining trust between customer and supplier.

The ONESC question

Instead of asking who was responsible, ONESC asked why the damage was physically possible.

This changed the investigation from blame allocation to execution design.

Impact

Delivery quality is part of execution quality.

The shipment did not fail because the glass doors were poorly manufactured. It failed because the loading condition allowed vertical movement during ocean transportation.

Product inspection alone could not prevent this failure. The execution standard had to include loading design, container space control and on-site supervision.

Redesign carton dimensions

Minimize vertical movement and make loading stability part of the packaging design.

Eliminate headspace

Reduce unnecessary top space wherever possible before the container doors are closed.

Add cushioning

Use cushioning material to absorb vertical impact when unavoidable movement remains.

Supervise loading

Execute loading according to procedure under China-side on-site supervision.

These requirements were not improvised after the dispute. They were part of the continuously evolving ONESC Standards developed through practical supply chain work in China.

Every project helps improve the standard. The goal is not to win an argument after damage occurs, but to reduce the probability that damage occurs at all.

The result

The uncertainty was removed before the container left the factory.

The factory adopted the ONESC Loading Standard. Over the following two years of shipments, no similar transportation damage occurred.
